The figure surprises people because nobody writes it down anywhere. It never shows up on an invoice: it is spread across several people’s calendars over weeks. The hidden hours

A hiring process is not "doing a few interviews". It is a chain of stages, and every one of them consumes hours from people who have another job to do:

  • Defining the role: agreeing with the hiring manager what profile you need, what is essential and what is negotiable.
  • Publishing the opening: writing it, choosing channels, answering candidate questions.
  • Screening CVs: reading dozens or hundreds of applications and deciding who to call, usually by hand.
  • Interviews and debriefs: preparing, interviewing, then comparing notes with every interviewer.
  • Coordination: juggling calendars across candidates, HR and managers — the most underestimated invisible cost.
  • Failed onboarding: if the hire goes wrong, the time invested in training that person is lost and the process starts over.

Based on our internal cost model, those stages add up to around 111 person-hours and approximately €3,075 per process, with roughly 73% of the cost concentrated in interviews and debriefs. A single full interview — preparation, the interview itself and the debrief — comes to about €205. For context: if you outsource the process to a recruitment agency in Spain, typical market rates sit between €5,000 and €9,000 per candidate. And the cost of getting it wrong is bigger than the process itself: the SIOP literature (the industrial and organisational psychology society) puts the total cost of a bad hire at between 40% and 200% of the role’s annual salary. For a €35,000 salary, that is between €14,000 and €70,000 per mistake.

The takeaway is not simply that hiring is expensive. It is that most of the cost sits in loosely structured interview hours — and that is exactly the part you can work on.

How to reduce it without losing rigour

Three levers, in order of impact. First: structure the evaluation. Deciding upfront what you assess and against which criteria makes every interview shorter and more comparable; the Schmidt, Oh and Shaffer (2016) meta-analysis puts the validity of a combination of structured predictors at around R = 0.63, versus ~0.20 for the unstructured interview; a later review (Sackett et al., 2022) argues those figures downwards, but the practical conclusion holds.

Second: automate screening and testing. Reading CVs by hand and chasing calendars are the tasks that eat the most hours and contribute the least to the decision. Asynchronous assessments and structured filters do that work before your team spends a single interview hour. Third: a person always makes the final decision. Automating the repetitive work does not mean delegating the decision; it means reaching it with less noise and better information.
